A well-built CNC machine can outlast its electronics by decades. When a servo amplifier fails or a controller can no longer be supported, a retrofit can return the machine to production for far less than a new one. Here's how to scope CNC servo replacement and what each component in the retrofit does.
For many machine shops, the castings, ways, and spindles on an older CNC are still accurate and robust. What fails or becomes unsupportable is the electronics: servo amplifiers that no longer hold up, a controller with no spare parts, feedback devices wearing out. Replacing the whole machine is expensive and comes with its own lead time, so retrofitting the control system is often the practical alternative.
A retrofit is not a single part swap, though. This guide walks through the components involved in CNC servo replacement and Fanuc amplifier retrofit projects, and how to decide how far the retrofit should go.
Drive each axis motor from the controller's motion commands. A failed amp is the most common trigger for a retrofit conversation.
Interprets the part program and coordinates every axis and the spindle. Determines which drives and feedback devices are compatible.
Motor-mounted and linear scale feedback reporting actual position back to the controller, which sets the machine's accuracy.
Controls spindle speed and, on many machines, orientation and rigid tapping, and is sized separately from the axis drives.
Retrofits range from replacing a single amplifier to rebuilding the entire control. The right scope depends on what has failed, what is still supported, and how long the machine needs to stay in service.
| Scope | What Changes | Tradeoff |
|---|---|---|
| Like-for-like amp replacement | A failed servo or spindle amplifier is replaced with the same or a compatible model | Fastest and lowest cost, but leaves the rest of the aging system in place |
| Drives and feedback | Servo amps and encoders are renewed together on the existing controller | Addresses the most failure-prone parts, as long as the controller can support them |
| Controller retrofit | A new CNC controller replaces the legacy one, with drives and feedback matched to it | Modernizes programming and support, with more integration and commissioning work |
| Full retrofit | Controller, drives, motors, feedback, and spindle drive are all replaced | Resets the machine's support horizon, at the highest upfront cost |
One practical point: the controller drives the choices around it. Servo amplifiers, feedback, and parameters all have to be compatible with the CNC they connect to, so deciding whether the controller stays is usually the first scoping decision.
| Component | What to Check | Common Brands |
|---|---|---|
| Servo amplifiers | Motor model and current rating, axis count, and compatibility with the controller's drive interface | Fanuc, Siemens |
| CNC controller | Axis count, spindle support, machine-specific PLC logic, and the parameters that must be reproduced | Fagor |
| Encoders & linear scales | Signal type and resolution supported by the amp and controller, plus mounting fit on the machine | Fagor, Heidenhain |
| Spindle drive | Spindle motor rating, speed range, and any orientation or rigid tapping requirement | Confirm against spindle motor |
Ratings, interface compatibility, and parameter details vary by machine and model, and should be confirmed by an engineer against manufacturer documentation before a retrofit is ordered or installed.
IAC carries servo amplifiers from Fanuc and Siemens, Fagor CNC controls and encoders, and Heidenhain feedback devices, so a retrofit that starts with one failed amplifier doesn't stall waiting on a single source. IAC's engineers can help compare a replacement against the original before you order.
